| Internal Complexity “As societies grow more complex across generations, each child must develop Internal Complexity anew.” Difference My youngest daughter is fifteen, and she handles her smartphone with a fluency that makes almost anyone over twenty-five, in her eyes, seem like a dinosaur. Her skill is genuine, yet she understands little of the mathematics, science, engineering, economics, and social systems that make the device possible. The same may be true of older users. A smartphone contains capabilities accumulated across generations, while the person holding it may understand almost none of them. Using an advanced technology therefore tells us something about what a person can do, but not necessarily how broadly that person has developed. To explore what broader development may require, imagine two people born with broadly similar human potential. One spends most of life among familiar people, activities, responsibilities, assumptions, and ways of understanding the world. The details may change, but the range remains narrow: familiar explanations are reinforced, familiar capabilities are repeatedly exercised, and unfamiliar realities seldom enter daily life. The other repeatedly encounters different forms of work, knowledge, technology, responsibility, culture, belief, and organization. This person must learn to communicate with people who interpret the world differently, function in unfamiliar environments, and confront problems for which established habits offer no ready answers. Intuitively, most of us would expect the second person to become capable of understanding and responding to a wider range of circumstances. Repeated Exposure to Difference provides more material from which new skills, judgment, perspectives, and forms of understanding may develop. Yet Exposure alone cannot explain the outcome. Some people travel widely, study many subjects, change professions, and meet countless people without developing much greater understanding because their Experiences remain largely separate and confined to the circumstances in which they occurred. Others encounter a more limited range of events but examine them deeply, connect them with what they already know, and later apply what they learned in circumstances that appear entirely different. The distinction matters because the preceding columns examined how differentiated individuals can cooperate and integrate their contributions into organizations and societies capable of achieving what none could alone. Yet the capabilities on which those larger systems depend do not simply appear when they are required; they must first develop within individuals. This raises an important question, since human societies can transform within decades, while human biology changes on a far slower timescale. Each generation must nevertheless learn to function within technologies, institutions, professions, and forms of organization that did not exist for those who came before it. Much of the development required to participate in an increasingly complex society must therefore occur within an individual's lifetime. The contrast between the two lives reveals that Exposure to Difference creates developmental possibilities without determining what they will become. Experience can accumulate without becoming connected, just as a life filled with activity can remain fragmented rather than developmental. The decisive question is therefore not only what enters a person's life but also what happens to it within that person after the encounter. Integration Two people may encounter the same workplace, subject, institution, or country and still develop very different capabilities. The circumstances may be similar, but each person may notice different things, interpret them differently, and draw different lessons. This is part of what I mean by Processing. Processing can be deliberate: we reconsider what happened, compare it with what we previously believed, discuss it with others, recognize an error, or change how we act. It can also occur gradually, as practice turns unfamiliar actions into skills, repeated responsibility develops judgment, feedback reveals consequences we had not anticipated, and sustained contact with people who hold different assumptions slowly changes ideas that once seemed obvious. Processing, however, cannot mean merely returning repeatedly to the same interpretation. Repetition can reinforce an error as easily as it can deepen understanding. Processing becomes developmentally useful when our explanations remain answerable to reality: when new evidence can challenge previous conclusions, contradictions are examined rather than ignored, and other perspectives are allowed to question what once seemed certain. Its purpose is not simply to preserve an Experience in memory, but to allow that Experience to change how reality is understood. Even then, the resulting understanding may remain tied to the situation in which it developed. A person may become highly capable in one setting yet be unable to transfer what was learned when the context changes. Integration begins when what has been learned in one context connects with knowledge, skills, perspectives, or judgment developed elsewhere, allowing it to become useful under different circumstances. For example, agricultural experience may later influence a scientific question; scientific habits of testing explanations may shape a business decision; responsibility developed in one institution may affect judgment in another; and exposure to an unfamiliar culture may change how disagreement is interpreted years later in circumstances unrelated to travel. Processing shapes what an Experience contributes, while Integration connects that contribution with what the person has learned and developed elsewhere. Charles Darwin illustrates how sustained Processing and Integration can transform observations available to many into a new structure of understanding. The organisms, fossils, and geographical patterns he encountered did not reveal their significance at the moment he observed them, nor were they available only to him. His achievement emerged through years of comparing evidence, reconsidering accepted explanations, and connecting phenomena that had previously appeared separate. Through this process, individual observations became part of a wider explanatory structure that made relationships among organisms, environments, variation, and change over time understandable. The example matters because the breakthrough depended not only on what Darwin encountered but also on what those observations became through prolonged Processing and Integration. For much of my life, I understood my development differently than I do now. I thought of its stages as chapters that followed one another: high school had served its purpose and could be left behind; military service belonged to another period; and the kibbutz, university, scientific research, travel, and entrepreneurship each seemed to prepare me for what came next before becoming part of the past. Only later did I realize that these stages had not disappeared. Each had shaped how I encountered and interpreted what followed. Growing up on a kibbutz exposed me to agriculture, which influenced the questions I later asked as a scientist. Scientific thinking changed how I approached technology and business, while work in emerging markets exposed me to different societies and economic realities that deepened how I understood farmers, organizations, and markets. Development therefore did not occur because each stage replaced the previous one, but because what those stages contributed remained available to be reorganized and connected through what followed. Later Experiences sometimes changed the meaning or usefulness of earlier ones, while relationships among their contributions gradually became more important than any single Experience in isolation. This connected internal structure is what I mean by Internal Complexity. It does not describe the amount of information a person possesses, the number of activities completed, the variety of places visited, or knowing something about every subject. It describes the extent to which Experiences, knowledge, skills, perspectives, and forms of judgment have become connected so that each can inform and influence the others. A person may accumulate many Experiences that remain largely separate, while another may encounter fewer yet develop richer, more consequential relationships among them. The difference becomes visible when circumstances change and what has been learned must be transferred, adapted, or combined in unfamiliar ways. Connected knowledge can move between contexts; a perspective developed in one relationship can improve judgment in another; and a skill learned for one purpose can be applied to a problem that did not exist when it was acquired. Internal Complexity therefore expands Capability because the person has not merely accumulated more knowledge or Experience; a richer internal structure has developed, enabling unfamiliar questions to be recognized, interpreted, and addressed. The process can therefore be understood as a continuous movement: Exposure to Difference provides Experience, Processing shapes what that Experience contributes, and Integration connects those contributions into greater Internal Complexity and Capability. The process is also recursive, because greater Capability changes what a person notices in later Experiences. Relationships, evidence, and possibilities that once would have passed unnoticed become visible, providing new material for further Processing and Integration. What has already developed therefore influences what can be gained from what comes next. Internal Complexity can expand substantially within a single lifetime, but the relationships developed within one person cannot simply be handed intact to another. What, then, can one generation pass to the next? Inheritance Internal Complexity cannot be transferred from one person to another because it develops through personal Experience, Processing, and Integration. Parents can share knowledge, offer guidance, and create opportunities, but they cannot hand their children the judgment, perspective, or Capability that emerged from their own lives. Each person must develop an internal structure of their own. Every generation therefore inherits the achievements of previous generations, but not the capabilities that produced them. This does not mean that each generation begins from the same external position. Human beings have developed powerful ways of preserving and externalizing what earlier generations discovered: knowledge can be recorded, capabilities embodied in technologies, and accumulated understanding embedded in institutions, educational systems, culture, and organizational structures. Each generation therefore enters a world containing achievements it did not have to recreate, although those achievements initially remain outside the individual. A person may use a sophisticated technology without understanding it, participate in an institution without grasping the knowledge embodied within it, or benefit from a social structure without possessing the judgment required to sustain it. Access to external complexity is not the same as developing Internal Complexity. What one generation can provide, therefore, is not Internal Complexity itself, but the conditions that may foster its development. Parents, communities, and institutions can offer knowledge, tools, examples, responsibilities, and Exposure to Difference, while encouraging habits of questioning, reflection, testing, and learning. They cannot perform the Processing and Integration through which these possibilities become connected within another person. I understand this limit more clearly as a father: I can influence the environment in which my children develop, but I cannot reproduce within them the relationships formed through my own Experiences. Growing up on a kibbutz and later becoming familiar with cities, villages, and moshavim showed me what a community structure can provide beyond what an individual family can. From an early age, the kibbutz deliberately exposed children to varied forms of work, cooperation, responsibility, and practical knowledge by allowing them to participate in different workplaces across the community. No parent could easily provide such a range alone. The community could not transfer Internal Complexity, but it could create a richer developmental environment in which more opportunities for its development were built into everyday life. Education can serve a similar function by exposing children to forms of knowledge, reasoning, problems, and perspectives that family circumstances or existing preferences might never provide. The subjects and methods may change, but the need for institutions to widen what children encounter beyond what is already familiar remains. Artificial intelligence makes the distinction between external and internal complexity increasingly visible. A machine may provide an explanation or proposed solution without developing in its user the Capability to understand, question, or judge the result. Technology can therefore extend what people are able to accomplish while allowing them to depend on capabilities they do not possess. Carl Sagan warned of a civilization increasingly dependent on science and technology, while very few people understood either, describing the result as a “combustible mixture of ignorance and power.” External complexity can therefore advance beyond the internal complexity required for a society to understand, govern, critically examine, and renew the systems on which it depends. The problem extends beyond families; companies and societies inherit technologies, institutions, knowledge, and structures created by earlier generations, and these can preserve accumulated Capability for long periods. However, they cannot operate, adapt, or renew themselves independently. Their continuation depends on new individuals developing sufficient Capability to understand, sustain, question, and extend what they have inherited. Each generation therefore begins again internally, but not externally. It enters a world shaped by what earlier generations preserved and must transform enough of that inheritance into living Capability. Once developed, individual Capability can be contributed back into families, organizations, communities, and societies, where it may connect with the capabilities of others and become part of something larger. Contribution When individuals contribute differentiated capabilities through relationships that enable Cooperation and Integration, those capabilities can become part of collective Capability. This reconnects the present investigation with the preceding columns, which examined how organizations and societies accomplish what none of their members could achieve alone. The present column reveals the developmental process beneath that collective achievement: individual capabilities must first emerge as Experiences are processed and integrated into increasingly complex internal structures. Capability developed within an individual can then become a component from which greater Capability emerges at the collective level. This does not mean that increasing Internal Complexity requires everyone to become a generalist. Complex societies depend on specialization precisely because no individual can master more than a small part of the knowledge they contain. A physician, farmer, engineer, scientist, teacher, or musician may contribute through a depth of expertise that few others possess. Internal Complexity allows that expertise to be applied with judgment, adapted to changing circumstances, and connected with other perspectives and capabilities. Specialized Capability becomes part of collective Capability when the specialist can coordinate and integrate that expertise with the differentiated contributions of others. The relationship between individual and collective development is therefore reciprocal. More complex societies preserve knowledge, technologies, institutions, and forms of organization that create richer developmental environments for those born into them. Individuals internalize part of what those environments make available, develop differentiated capabilities, and contribute them back through Cooperation and Integration. Collective complexity can be sustained and extended only if enough people remain capable of understanding, operating, questioning, adapting, and renewing what they inherit, because technologies and institutions can preserve accumulated Capability but cannot maintain or develop it independently of capable individuals. Israel offers a possible illustration of this relationship. It is often described as the “Startup Nation,” prompting the question of how such a small country developed such a strong capacity for technological entrepreneurship. No single explanation is sufficient: research institutions, immigration, investment, international networks, security pressures, and access to global markets have all contributed. Yet the development of Internal Complexity may offer another piece of the explanation. Many Israelis who later join a technology company or establish a startup reach that point only after navigating a demanding sequence of contrasting environments. Their path may include participation in a youth movement, a voluntary year of service before the army, and three years of military service in a combat or technological unit, sometimes involving command responsibility and work with complex systems at a young age. Many then spend about a year backpacking abroad before beginning university studies. Reserve service may continue alongside those studies and later alongside professional work, sometimes requiring thirty or more days a year. For many, only after this sequence do they enter a technology company or decide to establish a startup. This path does not describe every Israeli, and none of its stages guarantees development. Its significance lies in the concentration of Exposure it can provide within a relatively short period: community participation, responsibility for others, military organization, advanced technology, unfamiliar cultures, academic study, and repeated movement between institutions with different demands. When these Experiences are processed and integrated, responsibility developed in one setting may shape judgment in another, technological knowledge may connect with leadership and improvisation, and solutions developed under one set of constraints may prove useful under another. Such a path may therefore increase the likelihood that people enter entrepreneurship with substantial Internal Complexity. When differentiated capabilities developed in this way are coordinated and integrated within companies and innovation networks, individual Internal Complexity can become raw material for greater Organizational Complexity. This may help explain how a society develops the Capability to innovate, adapt, and create increasingly complex systems. However, it does not determine what those systems should serve, which innovations deserve pursuit, or whether greater Capability will ultimately increase prosperity. Internal Complexity can explain how individuals become capable of more and how their capabilities may contribute to larger human systems, but it cannot provide those capabilities with direction. Becoming capable of more does not tell us what those capabilities are ultimately for. |
